I am making my first cake tomm. How long do you wait for the icing to set up before you smooth it out with a paper towel?

I wait between 10 to 20 minutes and then smooth ... it has to have just a little crust before you try to smooth it out .... touch it with your fingertips softly and if the icing doesn't stick, then you should be able to smooth it w/your papertowel .. good luck
