Cake Made Of Cupcakes (Help Please)

My niece requested a cake made out of cupcakes for her birthday. I have never done one before. That is why I am asking for your help 
I have a question... To make the cupcakes look like a "single" cake ... Do you ice the cupcakes individually and then all together? Or all together from the beginning?
I have seen some of the beautiful pictures here on CC. Some of the cakes I saw the frosting looks so flawless I just want to make sure I am not missing anything "special"
If you have any suggestions, pointers, etc... I would greatly appreciate it.
