HI gacandle, sorry you had trouble with your figures. Let me see if I can help. When I make figurines I usually use fondant, with tylose powder added to it (it makes it dry faster - very important) or gumpaste. The key is to deconstruct the little figure you want to make and then build it up out of the fondant, giving dry time as necessary, because sometimes the base needs to dry (or become firm) before the head or arms are attached, or it will droop. I usually build my figures on a piece of styrofoam with a skewer or dowel (depending on the thickness of the finished figurine) placed in the styrofoam, vertically, as internal support for the figurine.
