What is the best way to get black icing, I just keep adding black gel color and the icing is changing consistency and it still needs more.

It's going to get bitter if you keep adding black color to it. It's best to allow the color to develop for at least a few hours, or even over night, when possible.

If you can get away with chocolate icing, I suggest starting with that and then making it black.

Keep adding more... it takes a lot. If it gets too thin or soupy, just add more powdered sugar to stiffen it back up again.
