Cupcake Tops Are Hard??

What is causing the tops of my cupcakes to harden/carmelize?? My scratch recipes seem to turn out this way, and while the taste is far superior to a box mix, the tops when I use a mix are soft. Any ideas??don't, altho

Your oven might be too hot, or you may not be creaming your butter and sugar enough?
