Frosting Carved Cakes

I have tried making several carved cakes. I am having a huge problem frosting them. The frosting won't stay on and when I try to smooth it out it takes chunks of cake with it! Any advice on how to make this easier and work better? This problem of mine has ruined a few cakes, so I have been trying to stay away from it, but some cakes you have no choice. THANKS for any help!!

PS I chill the cake before cutting, then frost. Should I be chilling, cutting, chilling, then frosting?

I have noticed when the icing won't stay on or smooth, that it is too thick. I would try adding some more liquid to your icing and see if that helps. I don't think it would hurt to re-chill before you ice it, especially if your design is really intricate.
