hello cakemom2014
I'm only new and someone else will have a better answer but maybe i can help with some ideas now.
can you let it dry longer before placing on the cake?
i had one that didn't want to dry i helped it with a hairdryer on cold and low
or use LCM's (rice krispy treats) inside then covered in layer of fondant makes them a lot lighter.
hope i could help
cakemom, did you use just pure fondant or did you use gumpaste? You need to use gumpaste because it will harden and should keep its shape. You can buy gumpaste ready made or just mix tylose powder (you can buy these in most cake supply shops) with your fondant. The recommended quantity is 1 tsp tylose per 250g of fondant, although you can add more if desired/needed.
Gumpaste dries and hardens after a couple of hours to a few days, depending on the thickness.
AMake sure you use gumpaste when making figures and cupcake toppers. Buttercream will soften your toppers ...
You can use fondant but have to add cmc/cellulose or gum trag to firm it up so it doesn't sag while drying. It is readily available in cake deco supply shops or online.
