Sunken Royal Icing On Cookies

Please see the attached photo. Can anybody tell me why some of the dots on the stars became concave? I have had this problem a couple of times and I can't figure out why it happens sometimes and not other times!

post #2 of 4 if only I could figure out how to attach the picture. Sorry...if anybody cares to look, I am referring to the stars and apple is the dots on the stars that have sunken.

it could be that the icings were different consistencies - the dot icing heavier/thicker, so it sunk....

Thank you for the response! That makes perfect sense. I will have to pay closer attention next time to the consistency!
